Validation scope is the gap between the conditions where a moat was proven and the conditions where it gets deployed. Zillow proved their algorithm worked on historical data, millions of transactions where the "right answer" was already known. They deployed it to predict future prices, where the right answer wouldn't be known for months and where their own buying activity would move the market. The validation context (past, passive observer) didn't match the deployment context (future, active participant). The moat evaporated.
Intel had a different version of the same problem. For 25 years, from 1980 to 2005, Intel's moat was vertical integration. Test 2: Moat Strength in Representative Conditions. How strong is the advantage after accounting for transfer risk? Zillow thought they had 1.8% error, but that was on past data. On future data, 7.2%. The real moat was near zero. Intel thought vertical integration gave them a performance edge, but TSMC's outsourced chips were faster. The real moat was negative.

Test 3: Commoditization Timeline. How fast will competitors close the gap? If you have 18 to 24 months before the advantage disappears, you can extract pricing, build the next moat, and move on. If you have 4 to 6 years, you can relax. If you have 6 to 12 months, you're in a race.
Score this 0 to 10. If commoditization takes 4+ years, score 8 to 10. If 2 to 4 years, score 4 to 7. If under 2 years, score 0 to 3.
Test 4: Next Moat Defensibility. Can you build a new moat before the current one erodes? Microsoft had Azure, Office 365, and Xbox subscriptions all running in parallel. Intel had nothing. Zillow tried to pivot to iBuying (the home flipping business that failed) but had no backup plan.
Score this 0 to 10. If you have a validated next moat already generating revenue, score 8 to 10. If you have one in testing, score 4 to 7. If you have nothing, score 0 to 3.

Next Moat Defensibility: 8/10. Gemini is already in market. Google isn't dependent on TPUs alone.
Total: 7.25/10. Google is likely to win because they validated in representative conditions (internal inference is close enough to external inference), the moat is strong, and they have a backup plan.
Kissht: 5.25/10 (Borderline, RBI Timing Critical)
Kissht is an Indian fintech lender. They lend money to consumers without requiring collateral (called unsecured lending), mostly for purchases like phones or appliances. Their moat is measurement discipline: they claim to predict who will repay loans better than competitors. The proof is their gross non performing asset ratio (GNPA, the percentage of loans that go bad). Kissht's GNPA is 2.12% as of Q4 fiscal year 2026. Industry average for unsecured lending is around 2 to 3%, so they're average, not exceptional.
Validation Context Match: 6/10. Kissht validated on 5,000+ borrowers in a protected market. "Protected" because India's Reserve Bank of India (RBI) hasn't yet allowed tech giants like Google Pay or Paytm to offer direct lending. But the RBI is expected to finalize lending rules in December 2026. If Google Pay and Paytm enter lending, Kissht's competitive environment changes completely. Validation context was "us versus small lenders," deployment will be "us versus Google and Paytm with 500 million users each."
Moat Strength: 5/10. 2.12% GNPA is fine, but it's not a structural advantage. If it were 1.5%, that would signal genuinely better credit models. At 2.12%, it's "we're competent," not "we're exceptional."
Commoditization Timeline: 7/10. If the RBI opens lending to tech giants in December 2026, the window is 18 to 36 months before distribution (reach to customers) beats measurement (credit model quality). Kissht has time, but not much.
Next Moat Defensibility: 4/10. Kissht hasn't signaled what comes after credit measurement. Do they build a super app? Partner with a bank? The IPO filing doesn't say.
Total: 5.25/10. Kissht is borderline. If the RBI delays lending liberalization, they have runway. If it happens on schedule, they're a likely acquisition target for a bank that wants the credit models but doesn't want to build them in-house.
Salesforce: 2.75/10 (Very High Risk)
Salesforce launched Agentforce, an AI agent product that automates customer service, sales workflows, and marketing tasks. They bundled it into enterprise contracts at $550 per user per month, a 175% price increase over the previous product (Service Cloud). The pitch: AI will save you so much money on headcount that the price increase is worth it.
The problem: 56% of customers report return on investment (ROI, the financial benefit compared to the cost) below 5% after 6 to 18 months of use. If you're building a company, evaluating an investment, or just trying to understand what's happening in tech, validation scope is the clearest lens to see who's actually strong versus who's temporarily extracting pricing power before collapse.
The companies moving fastest right now, the ones raising the most money or announcing the biggest deals, aren't necessarily the winners. The winners are the ones whose moats were tested in conditions that match where they'll compete, who have strong advantages even after accounting for transfer risk, who have time before commoditization, and who have a next moat already in motion.
Google scores 7.25/10 because they validated TPUs internally (close enough to external deployment), the advantage is large (44% TCO), they're hedging transfer risk ($920M/month SpaceX deal), and they have Gemini as a fallback. Kissht scores 5.25/10 because they validated on a small protected market but face a December 2026 RBI decision that could flood their market with tech giants. Salesforce scores 2.75/10 because they didn't validate at all, they just bundled and extracted pricing, and 56% customer ROI failure proves the moat doesn't exist in deployment conditions.
The real lesson from Zillow losing $880 million, Intel spending a decade collapsing from 56% to 32.7% margins, and Microsoft successfully pivoting to 85% cloud revenue is this: moats don't travel. A moat validated in one context doesn't automatically work in another. The companies that win consolidation cycles are the ones that revalidate honestly, pivot early when the moat doesn't transfer, and build the next moat before the current one erodes.
Consolidation speed doesn't predict outcomes. Validation scope does.
